And this is not how things happen most of the time. Most of the time a mentoring relationship is initiated in just the way any other relationship does, and it develops over time.</div>

Maybe this why it is no easy task to approach them to say I disagree or say you are wrong. </div>

However, they are not superman or wonder woman. They do not have crystal balls to predict the future. They do have flaws. They are prone to unsound decisions. They can have attitudes which do not favor the team or the organization. </div>

What they do have is a team. </div>

This is why having someone on board willing to stand up and share their own perspective is an extremely valuable asset. Otherwise the only thing they have is a bunch of "yes-man" folks. That may come nice for the ego, but not necessarily for the performance of the organization. </div>

No obstante alguien que se desempeña de verdad bien, sabe jugar en equipo y sabe tanto acerca de sus fortalezas como de sus debilidades. Nadie puede ser bueno en todo. Así que cuando le pregunten por sus puntos por mejorar, hable con honestidad acerca de ellos y qué está haciendo para mejorarlos. No los oculte ni mucho menos vaya a decir que no tiene. Cuando le pregunten por sus resultados, es bueno y se espera que usted hable sobre su rol, su liderazgo y sus contribuciones. Pero también asegúrese de manifestar el desempeño global del equipo y los logros que han alcanzado juntos. En mi experiencia he entrevistado candidatos que cada vez que tienen que referirse a algo negativo en sus resultados, contestan culpando a su equipo. Eso dice mucho...</span></div>

No importa si finalmente obtengo la posición para la que me entrevistaron o no. Siempre aprendo y me pulo para la siguiente ocasión.</span></div>

background information on my potential employer, give a quick look on my
profile to make sure there were no surprises, and made sure I knew how to get
there so I could make it early. I tried to project a confident image and build
rapport with the interviewer. But that was pretty much it. I just hoped to
find favor in the eyes of the interviewer and get the position.<o:p></o:p></span></div>

things to do. However there was a problem. They were just isolated things that

dots between an interview and the next one. The only way to create value in
that way was to actually get the job. And in my experience that doesn't happen
every time I attend an interview. There a myriad of things that come to play a role into that outcome. </span><br />

<span style="font-family: Georgia, Times New Roman, serif;">So,
by doing that I was destroying huge amounts of value. I could have created value
by connecting the dots between my interviews. Seeing this as a career development
process I would have found ways to improve and develop my skills. Even if I did
not get the position at that time. <o:p></o:p></span></div>

complete perspective. So you want to dig dipper on what are you getting into.

to feed more questions to put on the table. Just prioritize the most important
ones so you don’t annoy the interviewer and don’t jeopardize your own process. <o:p></o:p></span></div>

interview and there is no unique way to make a good interview. Here are some
hints that I find useful to remind myself when I embark on this task. <o:p></o:p></span></div>

<span style="font-family: Georgia, Times New Roman, serif;"><b><i>Stay confident, stay cool –</i> </b>these people already like you, and that is great news. From the
huge pile of resumes they got for this hiring process, they liked yours enough
to pick it up, make the phone call and invite you to an interview. So your job
during the interview is not to mess it up. This doesn't mean you will get the
job. It means you want to leave them with a good image of yourself and a sense
of how you can contribute if you are brought on-board. It is their job to decide
who is the best match for the open position at this point. <b><o:p></o:p></b></span></div>

<span style="font-family: Georgia, Times New Roman, serif;"><u><br /></u></span></div>
<div class="MsoNormal" style="text-align: justify;">
<span style="font-family: Georgia, Times New Roman, serif;"><b><i>Don’t be a smart ass –</i></b><b> </b>selling yourself and present yourself
in the best possible way is fine. The Job Interview and the Job Search process
in general is all about that. However a good performer knows how to play in a
team and knows what he or she is good at and what he or she is bad at. No one
can be good at everything. So whenever you are asked about your weaknesses
speak candidly about them and what are you doing to improve. Do not hide them.
Whenever you are asked about results, it is good and expected to talk about
your role, your contribution and your leadership. But make sure to also state
the overall performance and achievements on the team. I've been interviewing
candidates which every time something goes wrong, they answer blaming their
team. That says a lot…<o:p></o:p></span></div>

questions –</i></b><b> </b>there is this thing
called behavioral question. It is one of the things that recruiters and
interviewers really love these days. It basically means crafting questions that
seek for very specific answers from a candidate’s experience. They like them
because they are greater quality questions that provide better insights into
how you deal with situations. If you answer them in the right way. So make sure
you learn about them and how you can craft adequate answers based on your
experience and skills.<o:p></o:p></span></div>

planner and enter a few postmortem things. This is critical to do since it
will help learn from the process. No matter if I finally land the position or not. <o:p></o:p></span></div>

beginning of my document. This summary describes in a few sentences my overall
and honest perspective on how I consider I did it during the interview.<o:p></o:p></span></div>

<span style="font-family: Georgia, Times New Roman, serif;"><b>UNA HERRAMIENTA DE VENTAS - </b></span><span style="font-family: Georgia, 'Times New Roman', serif;">Cada vez que entregamos un Currículum, en el fondo nos estamos vendiendo a nosotros mismos. Queremos comunicar que somos la mejor opción para un puesto. Así que debemos elaborar el currículum con esta forma de pensar desde el inicio. Hay una pila de hojas de vida en el escritorio del gerente que hace la contratación. Solamente tenemos unos segundos para hacer que el nuestro se destaque de la multitud. Por lo que debe ser atractivo, limpio y simple. Un error ortográfico fácilmente puede llevarnos hasta el basurero.</span></div>

<b>PLANIFIQUE EL ESPACIO DISPONIBLE - </b>Todo el mundo está ocupado hoy en día. Una persona que lleva a cabo una contratación está aún más ocupada. Este gerente simplemente no tiene el tiempo de leer una novela sobre nosotros. Entre más condensado esté el Currículum, más corto será, y menor tiempo llevará leerlo. Así que queremos comunicar tanto como sea posible en el menor espacio posible. Aunque no está escrito en piedra, generalmente se recomienda mantenerlo de 2 páginas de extensión únicamente. </div>

Podemos usar un encabezado en la primera página para presentar nuestra información de contacto de primera mano. Así nos aseguramos de que nos pueden encontrar fácil si les gusta lo que ven. Desperdiciar espacio hablando de detalles personales cómo el estado civil, el número de seguro social o similares es un sin sentido. En algunos lugares es hasta ilegal para un patrón pedir información como esa.<br />

Podemos también jugar con los tamaños de letras, estilos y posiciones para aprovechar al máximo el espacio disponible. Que no nos preocupe usar márgenes angostos. Planificar las secciones que deseamos incluir y cómo vamos a mostrar la información también es positivo.<br />
<b><br /></b>
<b>HAGA QUE IMPORTE - </b>Deseamos distinguirnos a nosotros mismos y nuestra carrera en nuestro Currículum. Así que está perfectamente bien proyectarnos a nosotros mismos en una buena luz. Es parte de la idea. Si jugamos un rol de liderazgo en alguna posición, podemos describirlo así, y podemos ser específicos. Pero mentir es la peor de todas las ideas en un Currículum. Debemos ser exactos en las acreditaciones y membresías que tenemos, las universidades, los grados y especialidades que alcanzamos. Nunca debemos incluir una posición que no tuvimos. Esto suena como sentido común elemental, pero hay Gerentes Generales que han caído por cosas como esas. En serio.</div>

Es deseable incluir datos o hechos que comuniquen una idea clara acerca de nuestro desempeño. Las calificaciones sobresalientes o logros de carrera nunca son mejores amigos que ahora. No es lo mismo decir que hablamos inglés que incluir nuestra calificación del examen TOEFL o TOEIC. No es lo mismo decir que somos Gerentes de Proyecto que incluir nuestra credencial PMP.<br />

Para cada posición podemos pensar acerca del valor que realmente agregamos para aquellos a nuestro alrededor. Si estuviésemos contando una historia a nuestros nietos con respecto a a nuestra carrera, cuáles serían las cosas que diríamos de cada posición que tuvimos? Utilice viñetas o descripciones cortas y vaya al punto en todo momento.</div>

<b>TENGA EN MENTE EL MERCADO META - </b>Para el gerente que hace la contratación, el objetivo es encontrar al candidato que mejor calza con el puesto. Nosotros podemos hacer nuestra parte para que este proceso sea más sencillo. Trate de aplicar a una posición específica siempre que sea posible. Tómese el tiempo de digerir la descripción del puesto. Esto no es solo un montón de palabrería de recursos humanos. Es una descripción razonable de lo que están buscando. Así que podemos analizar cómo nuestra carrera y nuestra experiencia calzan con ese rol.</div>

Podemos buscar habilidades que podamos transferir de nuestra posición actual a la que deseamos alcanzar. Ser específicos es positivo, debemos buscar ejemplos concretos para justificar nuestro caso. Si hay aspectos específicos de la posición que nuestra experiencia no cubre, es mejor reconocerlo de esa manera. Y estar listos para describir en una posible entrevista cómo planeamos trabajarlos si nos dan el puesto. Cualquier ajuste que se pueda hacer al Currículum para que demuestre mejor cómo somos una opción clara para la posición es bienvenido.<br />

(Sí, esto significa que mantenemos una plantilla del Currículum que podemos armar o adaptar según la posición para la que estemos aplicando).</div>

<b>PIDA UNA REVISIÓN DE PARES - </b>Pedir retroalimentación de nuestros pares sobre nuestro trabajo siempre es una buena práctica. Esto nos brinda perspectiva, nos permite capturar puntos ciegos que solos no podemos identificar, y nos ayuda a corregir los errores que cometemos. Esto hace nuestro trabajo mejor y nos permite mejorar. Nuestro Currículum Vitae no es la excepción a esta regla. Debido sobre todo a que es una herramienta de ventas. Tómese el tiempo de pedirle a algunos pocos colegas de confianza que le den un vistazo y le dejen saber lo que piensan.</div>

<b>NO SEA SU PEOR ENEMIGO - </b>Este es uno de los mejores consejos que he recibido de mis mentores a lo largo de los años. Viene de un pariente a quien admiro y que tomo como inspiración profesional. Él me dijo algo así como: Vos sos el candidato para la posición. No sos quien está reclutando. No te descalifiques a vos mismo al no enviar un Currículum para un puesto, solo porque a primera vista parece un rol demasiado grande para vos. Ese no es tu trabajo. Si consideras que en principio podes alinearte con la posición, asegúrate de enviar tu Currículum y dejar que ellos hagan su trabajo y tomen sus decisiones.</div>

<b>SIEMPRE LISTOS! - </b>Podemos reservar espacios de tiempo a lo largo del año para actualizar el Currículum conforme nuestra experiencia crece. Unas pocas veces al año son más que suficientes. Al respecto, es útil pensar acerca de lo que hemos conseguido, cómo hemos hecho una diferencia en nuestras labores. Si vemos que en cualquier punto alguna experiencia deja de ser relevante, está bien eliminarla. Nuestra carrera no está congelada en el tiempo ni escrita en piedra. Nuestro Currículum no tiene tampoco por qué estarlo. De esta manera siempre tendremos una presentación actualizada de nuestro trabajo. Y cuando alguna oportunidad inesperada se presente, no tendremos que fundirnos en una carrera para el día siguiente. </div>

<b>QUÉ HAY DE LAS REFERENCIAS? - </b>La publicidad de boca en boca es una de las mejores herramientas que se han creado. Esto hace que las referencias sean una parte muy importante del Currículum. Deseamos voces que puedan hablar en favor de nuestra carrera. Queremos mantenerlas relevantes, no sobrecoger a quien contrata con una tonelada de ellas. Tres o cuatro a lo sumo lo van a lograr. Asegúrese de que es gente con la que usted ha trabajado directamente. Al menos uno de ellos debe haber sido su jefe directo. Aunque un socio de negocios, un colega de confianza, o un profesor también funcionan bien. Un enfoque interesante es eliminarlas totalmente e indicar solamente que se van a brindar si se solicitan. </div>

<b>PREPÁRESE PARA LOS SIGUIENTES PASOS - </b>Un Currículum nunca, nunca, nunca va a conseguirle un nuevo trabajo. Si usted tiene esa expectativa, hágase un favor y deséchela ya mismo de su disco duro. El trabajo de su Currículum es conseguirle una Entrevista de Trabajo. Nada más y nada menos. De hecho su Currículum Vitae va a ser posiblemente el guión que va a guiar esa conversación. Así que asegúrese de manejarlo con total propiedad.</div>

We want to communicate that we are the best match for a position. So we should craft the resume with such a mindset right from the beginning. There is a pile of resumes on the desk of the hiring manager. We only have a few seconds to make ours stand out from the crowd. It must be compelling, clean and simple. One misspelling can very easily lead us to the trash. </span></div>

<b>PLAN YOUR REAL STATE - </b>Everyone is busy this days. A person leading a hiring process is even busier. This manager simply does not have time to read a novel about us. The most condensed the resume is, the shortest it will be, and the less time it will take to read it. So we want to communicate as much as possible in the shortest possible space. Though it is not written in stone, it is often recommended to keep it 2 pages short. We can use a header on the first page to present our contact information up front. Let's make easy for them to find us if they like what they see. Wasting space by speaking about personal details like marital status, social security number or such is senseless. In some places it is even illegal to ask for such information. Playing with font sizes, styles and positioning to take advantage of the available space is good. We don't need to be afraid to use narrow margins. Planning the sections we want to include and how we will layout the information is also good. </div>

<div style="text-align: justify;">
<b>MAKE IT MATTER- </b>We want to distinguish ourselves and our career in our resume. So it is perfectly OK to project us in a good light. That’s part of the idea. If we played a lead role in a position, we can describe it that way, and we can be specific. But a lie is the worst idea of them all in a resume. We must be accurate on the accreditations and memberships we have, the universities, degrees and specialties we achieved. We must never include a position that we didn't have. It sounds like common sense, but CEO’s have fallen because of things like these. Seriously. </div>

<div style="text-align: justify;">
We want to include measurable data or facts that can communicate a strong idea about our performance. Distinguished grades or career achievements are never better friends than at this point. It is not the same thing to say that we speak English than to include the average of our TOEFL or TOEIC exam. It is not the same thing to say we are Project Managers than to include our PMP credential. </div>

For every position think what value we really added for those around us. If we were telling our grandchildren the story of our career, which three things would we say about each position we held? Use bullet points or short descriptions and stick to the point. </div>

<b>KEEP THE TARGET MARKET IN MIND - </b>For the hiring manager, the goal is to find the candidate which best matches the open position. We can do our part to make this process easier. We should try to apply for an specific position whenever possible. Taking the time to digest the description of the role. This is not just a bunch of human resources jargon. It is a very reasonable description of what they are looking for. We can analyze how our career and experience match that role. </div>

<div style="text-align: justify;">
We can look for skills that we can transfer from our current position to that one. Specific is good, we should look for examples that make our case. If we don’t match some aspects of the position, it is better to recognize it as such; and be ready to describe how we would work around that in a potential interview. Make any pertinent updates to your resume to better show how do you match the open position. </div>

<b>ASK FOR A PEER REVIEW - </b>Asking for feedback or for advice from our peers about our work is always a good practice. It provides us with perspective, it let us catch blind spots the we can’t catch on our own, and it help us to correct the mistakes that we make. It makes our work better and makes us improve. Our resume is not the exception to this rule. Especially since it is a selling tool. Take the time to ask a few trusted colleagues to take a look at it and let you know what they think. </div>

<b>DON’T BE YOUR OWN WORST ENEMY - </b>This is one of the best pieces of advice I have received from my mentors through the years. It actually comes from a relative which I admire and which I take as an inspiration. He told me something like: You are the candidate for the position. You are not the hiring manager. Do not disqualify yourself by not submitting your resume for a position just because it looks like an stretch assignment. That is not your job. Make sure to submit your resume and let them do their job and make their decisions. </div>

<b>ALWAYS READY! - </b>We can book specific times through the year so you can update your resume as your experience grows. A very few times a year would be more than enough. It is useful to think about what we have achieved, how we've made a difference in our assignments. If we see that at any point a given experience is not relevant anymore, it is OK remove it. Our career is not frozen in time nor written in stone. Our resume doesn't have to be it either. In this way we’ll have an up to date overview of our work and whenever an unexpected opportunity arises, we don’t have to burn ourselves doing it in a rush overnight. </div>

<b>HOW ABOUT THE REFERENCES? - </b>Word of mouth is one of the best selling tools ever created. This makes references a very important part of your resume. You want voices that can speak for your resume. Keep them relevant, do not overwhelm a very busy manager with a ton of them. Three or four at most will make it. Make sure these are people which whom you have worked directly. At least one of them should have been your manager. Though a business partner, a trusted colleague, or a professor would make it. An interesting approach is to remove them and only indicate that they will be provided upon request. </div>

<b>GETTING READY FOR THE NEXT STEPS - </b>A resume is never, ever, ever going to get you a new job. If you have such an expectation, do yourself a favor: remove it right away from your hard drive. Your resume’s job is to get you a Job Interview. Nothing more. Nothing less. In fact your resume is going to be the script that most likely will guide that conversation. So make sure you are absolutely familiar with it. </div>

La desventaja de esta manera de hacerlo es que está centrada en uno mismo. Si usted desea alcanzar el más alto rendimiento debe cambiar el enfoque: debe enfrentar el hecho que no siempre es acerca de usted. Esta responsabilidad está íntimamente relacionada con el legado. Esto es lo que vamos a dejar detrás nuestro cuando sea hora de partir.</div>

Existe esta tentación de pensar que tales cosas están reservadas solo para los personajes que salen en las revistas o que llegan a los altares. Por el contrario, necesitamos preguntarnos acerca de esta responsabilidad, y debemos deliberadamente buscar la manera de construir algo significativo cada vez que la cumplimos.</div>

<b>Demandas del Liderazgo –</b> Muchas veces nos encontramos a nosotros mismos en posiciones en donde tenemos una clara visión de cómo deberían ser las cosas, pero nuestra influencia para convertir esta visión en realidad es limitada. ¿Cómo actuar cómo un líder positivo en dichas situaciones?<br />

Inicialmente cuestione su propia visión y su posición, no la dé por sentada simplemente porque viene de usted. Esto es un sesgo. No obstante, si está seguro de la manera cómo percibe las cosas, determine cuáles son los foros correctos para presentar su argumento y atrévase a hacerlo. Solo porque su influencia es limitada, no lo convierta en un pretexto para evitar utilizarla. Esto es liderazgo por definición.</div>

También debe asegurarse que las otras posiciones o visiones en el asunto también son discutidas y cuestionadas apropiadamente. Si hay sesgos en esas posiciones, levántese para indicarlo. Si usted va a tener una conversación difícil, asegúrese de que está teniendo la conversación difícil correcta. No olvide ser duro con los temas por resolver y suave con las personas. </div>

As I rest thinking about the journey, this is what I learned. </span></div>

A good intention for starters could be to perform individually as best as possible so the team benefits from that. The drawback on that approach is that it is self-centered. If you want to achieve best performance you must switch the focus: you must face the fact that it is not always about you. No matter how much we love to fool ourselves, or even how good we really are; we are not the center of the universe. There is little or nothing we can do alone. We depend on a team to work, to research, to play, to build a family, or even to do business. </span></div>

A big plus on this approach is that powerful feeling when a task comes and you say, OK I take this one. Next one is yours. Knowing that anyone on your team is able to perform as well as you are. </span></div>

<b>A work well done –</b> from time to time we may be tempted to work out our careers on the fast track. Trying to spot any shortcuts or jumps whenever available. However the only true critical activity to ensure career progress, is to do a job well done. Every time you get an assignment. You can start thinking more strategically, you can define where you may want to be, you can develop your influence, you can network and meet new people to help you get there. </div>

Nevertheless you must ensure that you are not neglecting the true scope of your work. No matter how good you are at building an image, you build it on top of whatever you do. If this is not the case, you may fool some people some of the time. But you won’t be able to fool all people all the time. </div>

<div style="text-align: justify;">
If it is the first time you are delivering certain activity, do not fear asking for feedback about it. Take your time to polish your product or your service. Show your appreciation to the people which gave you the task or to your mentors by working diligently to add their pertinent recommendations to your job. </div>

<b>Building a Legacy –</b> I mentioned on a <a href="http://sergiocalvo.blogspot.com/2013/03/you-are-in-debt.html">previous post</a> the responsibility we have with people that come after us in their journeys. That responsibility is inherently related with legacy. That’s what we are going to leave behind us whenever we pass away. </div>

There is this temptation to think that such things are saved only for the folks on the magazines or on the altars. Quite to the contrary, we need to ask ourselves about that responsibility and we need to deliberately look forward to build something useful with it. </div>

<b>Leadership demands –</b> many times we find ourselves in positions when we have a clear vision of how things should be, but our influence to turn that vision into a reality is limited. How to act as a positive leader in such situations?<br />
<br />
Initially challenge your own vision and your position, do not take it for granted just because it came from you. That’s a bias. However if you are positive about the way you envision things, determine which are the right forums to raise your case and dare to do it. Just because you find your influence limited, do not make that a pretext to avoid its exercise. That’s by leadership, by principle. </div>

Also make sure that the any other positions or visions on the matter are also properly discussed and questioned. If there are biases on those positions, stand up and point it out. Also make sure that you don’t let the conversation turn into an us against them kind of skirmish. If you got to have a difficult conversation, then make sure that you are having the right difficult conversation. Do not forget to be hard on issues and soft on people. </div>

<b>Estructuras Organizacionales</b></div>

Una de las herramientas disponibles para evaluar el contexto de un Proyecto es la clasificación de Estructuras Organizacionales. Es una taxonomía simple que describe cómo un proyecto puede alinearse con el engranaje de la estructura funcional de una organización. </div>

<div style="text-align: justify;">
Esta decisión de negocios tendrá un profundo impacto en elementos clave del Proyecto y en el Gerente de Proyectos. Tales como la preparación y disponibilidad de los recursos, el grado de compromiso de los miembros del equipo, y el rol que se espera del Gerente de Proyectos, así como su grado formal de autonomía y de autoridad.</div>

Como usted puede observar en la figura de abajo, esta clasificación presenta tres tipos de estructuras organizacionales: Funcional, Matricial y Proyectizada. La Organización Matricial se subdivide a su vez en tres subtipos : Matriz Débil, Matriz Balanceada y Matriz Fuerte.</div>

Aquí nada sucede sin la aprobación y el visto de los gerentes funcionales, quienes varían los objetivos y perspectivas del proyecto según su juicio. El rol del Gerente de proyectos aquí está reducido al de un facilitador administrativo.</div>

<span style="font-family: Georgia, Times New Roman, serif;"><b><i>Matriz Débil:</i> </b>e</span>ste tipo de organización está sujeto a la influencia de la Organización Funcional descrita arriba. El rol del Gerente Funcional tiene todavía una fuerte influencia, sin embargo el Gerente de Proyecto tiene algo más de espacio para accionar que en aquella. El o ella sirve como Coordinador del Proyecto, debiendo negociar constantemente y realizando ciertas concesiones a las tomadores de decisiones operativos.</div>

<b style="font-weight: bold;"><i>Matriz Balanceada:</i></b> en este tipo de estructura el Gerente de Proyectos y el Gerente Funcional comparten más o menos el mismo nivel de autoridad. Es en este tipo de organización en donde el Gerente de Proyecto comienza a asemejarse más con lo que podemos encontrar en los libros de texto sobre Gerencia de Proyectos.</div>

<span style="font-family: Georgia, Times New Roman, serif;"><b style="font-weight: bold;"><i>Matriz Fuerte:</i></b> es </span>una organización donde se le otorga al Gerente de Proyectos un alto grado de autoridad e independencia, usualmente por sobre el del Gerente Funcional. Las decisiones se toman alrededor del éxito del Proyecto, mientras que las prioridades operativas necesitan hacer lo posible por acomodarse. Es típico de proyectos críticos o sujetos a restricciones muy duras con alto impacto estratégico o en costos.</div>

<b style="font-weight: bold;"><i>Proyectizada:</i></b> aquí no hay concepto de funciones administrativas, la organización se construye totalmente alrededor de los proyectos que se llevan a cabo. Visto desde otro ángulo, el mismo Gerente de Proyectos ocupa las funciones administrativas; así que no hay necesidad de interactuar con ningún Gerente Funcional. Tan pronto como un proyecto llega a su culmen los miembros se desbandan y deben ser absorbidos por otros proyectos.</div>

Las Organizaciones de Matriz Débil pueden ser un reto para el Gerente de Proyectos debido a la fuerte influencia de la estructura Operativa y de los Gerentes Funcionales en una Organización de Matriz Débil. Especialmente si el o la Gerente de Proyectos proviene de una Organización de Matriz Balanceada o de Matriz Fuerte. Este era mi caso en mi última transición al inicio del presente año. </div>

It is a simple taxonomy which describes how a Project is coupled into the functional structure of an organization. </div>

Nothing happens without the approval and agreement of the functional managers, which change the goals and decisions on the project as they see fit. Here the role of the Project Manager is reduced to that of an administrative facilitator. </div>

<span style="font-family: Georgia, Times New Roman, serif;"><b>Weak Matrix: </b>this type of organization is subject to the influence of the functional </span>organization as I described above. The role of the functional manager still has a strong influence but the Project Manager has some more space to action than in the pure functional Organization. He or she serves as a coordinator for the Project. </div>

<b style="font-weight: bold;"><i>Balanced Matrix:</i></b> in this type of organization the Project Manager and the Functional <span style="font-family: Georgia, Times New Roman, serif;">Manager share more or less the same level of authority . It is in this type of organization where </span>the role of the Project Manage begins to be more of what we find in the text books on Project Management. </div>

<span style="font-family: Georgia, Times New Roman, serif;"><b style="font-weight: bold;"><i>Strong Matrix:</i></b> an organization where a great deal of authority and independence is given to </span>the Project Manager, often above of that of the Functional Manager. Decisions are taken around the success of the Project whereas operational priorities need to find room to accommodate. It is typical on critical Projects with a high strategic impact or with heavy restrictions involving important costs.</div>

<div style="text-align: justify;">
<b style="font-weight: bold;"><i>Projectized:</i></b> here there is no concept of management functions, the organization is built entirely around the Projects undertaken. From another perspective, the same Project Manager occupy the functions of management; so there is no need to interact with any functional manager. Whenever a Project is completed, the team members are disbanded and must be absorbed by other Projects. </div>

<span style="font-family: Georgia, Times New Roman, serif;"><b>Risk –</b> from the Arabic term “rizq” which means “what the providence brings”, risk management is one of the most challenging demands in a project, always impacting at least one or more of the other components of the triple constraint. Whereas most of the time it is associated with events that can make the things go wrong, it can also refer to events that can make things go well. In summary is like having your radar on at all times, trying to catch as early as possible what could go wrong and try to make something about it; and also catch what could make things go well, and try to make that happen. It often requires a pragmatic mindset depending on the context of the project. </span></div>

<div style="text-align: justify;">
<span style="font-family: Georgia, Times New Roman, serif;"><b>Quality –</b> another concept which is not very easily achieved, it deals with how well specific requirements, standards, parameters or guidelines are met. In the most desirable scenario, quality is preferred to be built in, than to be inspected in. In plain terms it tells that if you are doing something, it is worth it to do it right from the beginning; instead of waiting until the end to check how good is it, and find that you need to fix lots of things or do it all over again. It requires clarity, discipline, but also a realistic approach. </span></div>

<span style="font-family: Georgia, Times New Roman, serif;"><br /></span></div>
<div style="text-align: justify;">
<span style="font-family: Georgia, Times New Roman, serif;"><b>Resources –</b> this is what you have available to complete the project </span><span style="font-family: Georgia, 'Times New Roman', serif;">(people and resources).</span><span style="font-family: Georgia, 'Times New Roman', serif;"> Depending on these elements the other components of the Constraint will be likely impacted. It is not the same to tackle a project with a junior team than with a team of seasoned colleagues. The availability of specific resources or their characteristics would likely affect the outcomes of your project. </span></div>

Mientras que la mayoría del tiempo se usa en el sentido de eventos que pueden hacer que las cosas vayan mal, también se refiere a eventos que pueden hacer que las cosas vayan bien. La idea es tratar de mantener su radar encendido todo el tiempo para intentar captar tan temprano como se pueda todo lo que podría dañar el proyecto y hacer lo posible por controlarlo, y también por tratar de descubrir lo antes posible lo que podría beneficiarle</span><span style="font-family: Georgia, 'Times New Roman', serif;"> y tratar de propiciarlo. Usualmente requiere una forma pragmática de pensar, según el contexto del proyecto.</span></div>

<span style="font-family: Georgia, Times New Roman, serif;"><b>Calidad –</b> </span><span style="font-family: Georgia, 'Times New Roman', serif;">otro concepto que no es muy fácil de manejar, trata acerca de lo bien que se han cumplido requerimientos, estándares, parámetros o lineamientos. En el escenario más deseable, la calidad debe ser construida (de fábrica) en vez de inspeccionada (luego de construir). En términos llanos esto es que si usted está haciendo algo, vale la pena que lo haga como es debido desde el principio; en lugar de esperar hasta el final para revisar cuán bueno es, y descubrir que usted debe corregir muchas cosas o hacerlo todo de nuevo. La calidad requiere claridad y disciplina, pero también un enfoque realista.</span></div>

No es tan relevante el marco de referencia que usted utilice para llevar a cabo su trabajo, como el hecho de que debe ser sistemático, consistente y disciplinado; de otra forma usted podría encontrarse perdida (o) en lugar de encontrarse gestionando el proyecto.</span></div>

Pero también es prudente estimar cuándo ya no es posible presionar más para evitar así perjudicar los objetivos del proyecto que persigue.</span></div>

<b>Está el alcance - </b>el producto, el resultado, o el servicio que se quiere alcanzar. Todo lo que se desea hacer o conseguir; y no menos importante, lo que no se quiere o o es posible conseguir.</div>

<b>Está el tiempo - </b>¿cuánto se va a tardar en obtener el producto, el resultado o el servicio deseado?<br />
<b><br /></b></div>

<b>Está el costo -</b> ¿cuánto va a costar obtener el producto, el resultado, o el servicio deseado para la fecha que se desea?<br />
<br /></div>
<div style="text-align: justify;">
Estos tres se restringen entre ellos. Entre más quiera usted llevar a cabo, más probable es que su costo aumente y posiblemente más tiempo se requiera. Entre menos tiempo tenga usted para llevar las cosas a cabo, posiblemente más alto será su costo, o eventualmente tendrá que pedir menos para salir a tiempo. Un aumento en sus costos por cualquier razón posiblemente le forzará a reducir lo que quiere conseguir, o hacerlo en menos tiempo, o ambos.</div>

<i>Es solo que así es como trabajan. </i>Su rol como líder es mantenerse al tanto de esta relación inherente, monitorearla y documentar adecuadamente cómo un cambio en alguno de los componentes de la tripleta afecta a los otros, mantenerse aterrizado al respecto y usar sus habilidades y las del Equipo del Proyecto para hacer lo más que se pueda, por el mejor costo posible y en el menor tiempo posible. </div>

Eso es más fácil decirlo que hacerlo.<br />

De hecho usted puede escoger mirar hacia otro lado en lugar de hacerlo. No obstante la realidad va a volverse en contra suya de la manera difícil Usted puede terminar trabajando de gratis. Puede quedarse corta en sus compromisos con el cliente. Su clienta puede terminar pagando más de lo esperado u obtener menos de lo prometido. Su proyecto estará en riesgo y eventualmente su reputación sufrirá.</div>

The triple constraint of </span><span style="font-family: Georgia, Times New Roman, serif;">Scope, Time and Cost. They are at the core of the discipline and anyone interested in achieving success in a project should stay tuned with the basics of their relationship. </span></div>

You can’t have everything you want all the time. This is as true in Project Management as it is in life itself. The more you deny it, the more you are likely to suffer it. It is perfectly fine to try to get as much as you can with whatever you have. But it is also wise to assess when you can’t push it any further to avoid jeopardizing the goals of the project you pursue. </div>

That’s what the triple constraint reminds us. </div>

<div style="text-align: justify;">
<b>There is the scope -</b> the product, result, or service that you want to achieve. Everything that you want to get done; and not less important, what you don’t want to get done. </div>
<div style="text-align: justify;">

<div style="text-align: justify;">
<b>There is the time -</b> how much time do you have to get the product, result, or service that you want. </div>
<div style="text-align: justify;">
<br /></div>
<div style="text-align: justify;">
<b>There is the cost -</b> how much it is going to cost you get the product, result, or service that you want by the time that you want it. </div>
<div style="text-align: justify;">

<div style="text-align: justify;">
These three are constrained with one another. The more you want to get done is almost certainly to increase your cost and likely to demand more time. The less time you have to get the things done is likely to increase your cost for it or would demand to decrease eventually what you want done. An increase in your costs for whatever reason is likely to force you to reduce what you want done or the time to do it or both. </div>

<i>That’s just how they work. </i>Your role as a leader is to be aware of that inherent relationship, to monitor and properly document how a change in one of them impacts the others, to stay grounded to the earth about them and to use your skills and those of your Project Team to get done as much as you can, for the best possible cost and in as less time as suitable. </div>

That’s easier said than done. </div>
<div style="text-align: justify;">

<div style="text-align: justify;">
In fact you may choose to look the other way instead of doing it. However reality is going to come back at you the hard way. You may end up working for free. You may fall short on your commitments with your customer. Your customer may end up paying more than expected or getting less than expected. Your project would be at risk and eventually your reputation would suffer. </div>
<div style="text-align: justify;">

<div style="text-align: justify;">
All the frameworks and the theory in Project Management are developed to help those involved in the discipline to manage these three things as effectively as possible. </div>

The following questions may come handy when you are dealing with these three:</div>

<div style="text-align: justify;">
- When is the final deadline for the project?</div>
<div style="text-align: justify;">

- Have you broken the product, service or result pursued down to its more basic packages?</div>

<div style="text-align: justify;">
- Have all the involved costs being calculated? Could there be any hidden costs so far?</div>

<div style="text-align: justify;">
- Are we going to work holidays, weekends, extra hours? How would that affect cost?</div>
<div style="text-align: justify;">

<div style="text-align: justify;">
- What does the contract say about scope, time and costs?</div>

<div style="text-align: justify;">
- Are there any penalties for being late, for leaving a feature behind, for additional fees?</div>

- Is any of the elements more tightly restricted than the others? </div>

- How this change in one of them would impact the other two?</div>

There are other factors pretty closely related: quality, resources and risk. This is why some people say that the triple constraint is not really triple. We shall come with these ones at a later time. </div>

On the other hand, I don´t think the word entrepreneurship was even used in the conversations that I used to hear among my elders. Even having two uncles running their own businesses. </span></div>

<b>Go on Vacation! –</b> I've met colleagues that like to accumulate their vacation for long periods after which they also go for important periods of time, just because. I have slightly different perspective. I try to take all my available vacation every year in two or three different periods. Here the important thing is not so much how do you take your vacation. It is probably more important to ask: are you taking it? Do not get fooled by confusing hard work with no vacation at all. Even if from time to time you need to stay away from vacation to focus on a project. Do not make it a permanent habit. Otherwise you’ll remember that you are a human in need of rest the hard way. </div>

<b>Make sure you deserve it –</b> I mention this one because I try to make the same question to myself from time to time. It is really cool to go away from work knowing that you are performing well in what you are paid to do. If some time the answer is not necessarily positive, then make sure that your vacation pays you well by recharging your batteries for a better come back. </div>

<b>Plan ahead –</b> open spaces do not pop up in the agenda magically. There is space for the things that actually interest you and for which you open spaces. If you do not manage your agenda, other people will do it according to their interests. So make sure your family and your vacation have the spots they deserve in it. This means that you’ll need to make plans at least a couple of months in advance, so you match your family’s availability with the demands from the projects you are currently leading. </div>

<b>Share the news –</b> we live in a heavily connected world. Many team members and colleagues depend on the work you do, the plans you make, the code you develop. Communicate early the holiday seasons customary in your country which you plan to take, as well as the holidays. Make sure to let your stakeholders know your plans and how they can proceed in your absence. You will need to ask a few of them for their agreement with your plans. Others will do just fine with a kind notice. This will save you some bad moments once you come back. </div>

<b>One more thing –</b> if you are a project manager or a manager you will definitely want to ponder all vacation time and holiday from the team members you are leading. Especially if you are dealing with demanding restrictions of time or workload. It is easy to make dumb schedules by allocating every team member 52 weeks of work availability per year. That may be true for payment purposes not for effective time. </div>

<b>Vaya de Vacaciones! –</b> He conocido colegas que gustan de acumular sus vacaciones durante largos periodos para luego irse también por periodos prolongados, solo porque así les gusta. Yo tengo una perspectiva un tanto diferente. Trato de tomar todas mis vacaciones disponibles cada año en dos ó tres períodos. Aquí lo importante no es tanto cómo le guste tomarlas. Es más importante preguntar: ¿ toma sus vacaciones? No se deje llevar confundiendo trabajo duro con no tomar nada de vacaciones. Aun si de tiempo en tiempo necesita prescindir de las vacaciones para enfocarse en un proyecto. No haga de esto un hábito permanente. De otra manera recordara que usted es un humano con necesidad de descanso de la manera difícil. </div>

<b>Asegúrese de que lo merece –</b> menciono esto porque de hecho trato de hacerme la pregunta a mí mismo de tiempo en tiempo. Es satisfactorio poder alejarse de su trabajo sabiendo que usted se ha desempeñado bien en aquello que le pagan para hacer. Si en algún momento la respuesta a esta pregunta no necesariamente es positiva, entonces saque el máximo rédito a sus vacaciones recargando sus baterías para una mejora a su regreso. </div>

Planee oportunamente – los espacios libres no surgen en la agenda mágicamente. Hay espacio para las cosas que a uno le interesan y para las que abre esos espacios. Si usted no maneja su agenda, otras personas lo van a hacer según sus intereses. Así que asegúrese que su familia y sus vacaciones tienen los lugares que les corresponden. Esto significa que hay que hacer planes con al menos un par de meses de antelación, de manera que usted pueda calzar la disponibilidad de su familia con las demandas de los proyectos que lidera. </div>

<b>Comparta las noticias –</b> vivimos en un mundo altamente conectado. Muchos miembros de equipo y colegas dependen del trabajo que usted realiza, los planes que lleva a cabo, el código que desarrolla. Comunique tempranamente las temporadas de vacaciones acostumbradas en su país y que usted piense tomar, así como los días feriados. Asegúrese de hacerle saber sus planes a su audiencia y cómo pueden ellos proceder mientras usted no está (asigne un reemplazo que lidie con lo más urgente). A algunos pocos de ellos deberá consultarles si están de acuerdo con sus planes. Para otros será suficiente con solo una amable noticia. Esto le evitara algunos momentos incomodos al regresar. </div>

<b>Una cosa más –</b> Si usted es un gerente de proyectos o un gerente, usted definitivamente querrá ponderar todo el tiempo de vacaciones y feriados de los miembros del equipo que lidera. Especialmente si le toca lidiar con restricciones demandantes de tiempo o de carga de trabajo. Es muy fácil hacer calendarizaciones tontas asignando a cada miembro del equipo 52 semanas de disponibilidad por año. Esto tal vez sea cierto para propósitos de pago pero definitivamente no para tiempo efectivo. </div>

e<b><span style="font-size: large;">S</span></b>pecífico – un objetivo que es específico tiene mayor probabilidad de alcanzarse que uno que es muy general. Es muy distinto decir “Quiero correr ó quiero ser corredor”, a decir “Quiero correr media hora tres veces por semana durante un mes porque quiero ser corredor”. Las preguntas clásicas pueden ayudarnos aquí: Quién? Qué? Cómo? Cuándo? Dónde? Cuál? Cómo? Por qué?<br />

En nuestro ejemplo fácilmente sabremos si alcanzamos el objetivo si corrimos tres veces por semana durante un mes. O lo hicimos o no lo hicimos. No podemos escondernos en ninguna parte. Piense acerca de cuánto, cada cuánto o con qué frecuencia?</div>

</span></b> <b><span style="font-size: large;">A</span></b>lcanzable – su objetivo debe ser realista. En otras palabras, debe ser lo suficientemente retador como para mantenerlo motivado y comprometido con su kilómetro extra; pero al mismo tiempo dentro de su rango de acción, aún con esfuerzo. Por ejemplo si usted ha corrido diligentemente por un año o más y ha terminado bien algunas carreras de 10 KMs, una media maratón ó una maratón pueden ser goles bonitos y retadores para ponerse. Pero si usted nunca ha corrido ó no ha corrido en algunos años, sería muy riesgoso intentar algo así de primera entrada.</div>

De manera que debemos clarificar nuestras prioridades y de manera deliberada definir los objetivos que tengan la mayor relevancia para nuestra estrategia global ó para nuestro deseo ó interés más fuerte.</div>

A dictionary would define a goal as the result toward which effort is directed. They are so important both in sciences as in life because they determine where do we want to go or the result we want to achieve. If we don’t state them in the right way, then our efforts may never take us there. </div>

<b><span style="font-size: large;">S</span></b>pecific – an objective that is specific has a greater chance to be achieved that a goal that is very generic. It is pretty different to say, “I want to run or I’d like to be a runner”, than to say “I want to run half an hour three times a week during a month because I want to be a runner”. The 6 W’s can become handy here: Who? What? When? Where? Which? Why? </div>

<b><span style="font-size: large;">M</span></b>easurable – you should include in your goal objective criteria to measure your progress. Otherwise it will be very easy to fool yourself about it. In our example we easily know that we achieved our goal if we ran half an hour three times a week for a month. We did it or we did not. We can’t hide anywhere. Think about how many, how much, or how often? </div>

<b><span style="font-size: large;">A</span></b>ttainable – your goal should be realistic. This basically means that it should be challenging enough to get you motivated and do your extra mile, but at the same time within your range of action, even with effort. For example if you have been diligently running for a year or so and finishing well 10 KMs races, a half marathon or marathon can be a nice challenging goal to set. But if you haven’t ever run or haven’t run in some years, it would be too risky to attempt that at first. </div>

En un mundo que constantemente nos empuja a gravitar alrededor de nuestro siguiente gran logro ó a compararnos con el vecino de al lado, podríamos arriesgarnos a ser negligentes con una actitud tan importante cómo el ser agradecido por lo que uno puede hacer el día de hoy.</span></div>

No mencionemos ahora el hecho de que vivo en un País en el que, a pesar de sus retos y desventuras de los que usualmente me quejo, permite una respuesta como esa para este muchacho. Una buena universidad y una buena escuela técnica (ambas estatales) con sucursales bastante cerca del lugar donde estábamos. Esto en sí mismo debería motivar a la reflexión y la gratitud.</div>

Mencionemos que me siento bien acerca de las cosas que he alcanzado, pero no las considero particularmente excepcionales. No soy Bill Gates ni Linus Torvalds. No he comenzado mi propio negocio. Aún no ocupo una gerencia de primer nivel en mi compañía y no tengo un doctorado. De manera que no estoy realmente acostumbrado a pensar que lo que hago para ganarme la vida pueda ser una inspiración ni un sueño para alguien más. Sin embargo ese día aprendí en el sitio y momento menos esperado que en efecto así era.<br />
<br />
Este es mi punto. La mayoría del tiempo estamos muy ocupados pensando sobre el mañana, las oportunidades que vendrán, las posiciones que perseguimos, o aquellos cuyo camino debemos seguir. Pero casi nunca tomamos tiempo para valorar el hoy, las oportunidades que nos trajeron aquí, y las personas a quienes les gustaría seguir nuestro camino.</div>
